KAN: how work is delivered here

“A rung delivers one consumer value through a selected set of one or more Agentic User Stories (AUS).” This course teaches the route that delivery takes in this repository, along one main line: the method, the board, the bus, squads, integration, seats and coordination.

Who it is for

A person or an agent joining an Ecd squad. In the words of KAN's MCP guide: “An Ecd seat is an agent session with a KAN participant identity”. It reads its inbox, claims what it edits, presents what it finishes and leaves acceptance to the acceptance owner. The course assumes you can read a commit and a Markdown file; it assumes nothing about KAN.

The main line

  1. The method, kan/: a rung, 6W, Rumsfeld, FIB, PTE, SDMR, and good, bad, test and blue.
  2. The board, kanboard: how rungs, a story's state and its acceptance are seen.
  3. The bus, kanbus: the squad stream and the inbox, the eight record kinds, the kan MCP tools, and forwarding across Macs.
  4. Squads: the squad and team records, and the lanes that keep writers apart.
  5. Integration: the Integration seat, the READY, the gate, landing and acceptance.
  6. Seats: principal, participant and token; booting a seat; handover; safety.
  7. Coordination: claims, decisions with the Operator's words, corrections, heartbeats and grants.
  8. Workshop: one lane from claim to DONE.

Each section arrives in its own wave, and its link appears here when it lands.

The worked example

Every lesson is taught through one real delivery: the EchoEdu migration of 25 October 2026, in which the squad moved the site's courses onto the Echo Phoenix platform. Its records are readable by every seat in the squad and linkable by commit and by KAN message id, so each lesson shows a rule and then the place it was followed. The landing chain of that morning is one example: 885f654c → 18556f32 → 56da6702 → a5549d6d → 7de78a8b → 8506e00a → dd10c51d, each step a claim, a gate, a push and a done.

How to read it

Read the sections in order; each lesson opens with the documents it teaches from, such as kan/rung-delivery.md, kan/6w-sdmr.md and kan/mcp/README.md. Those documents are the rule, and the lesson is a reading of them: where the two disagree, the document wins, and the lesson is out of date. Every page has an agent companion at its address followed by /llms.txt, and every interactive figure keeps a readable version without JavaScript.
